Developing a waterproof, hands-free slip-in tech sneaker for a German brand
How DOING took a German brand’s first footwear concept — a fully waterproof sneaker with hands-free slip-in entry — from 3D concept to a confirmed, REACH-compliant production sample and a six-figure pilot order.

The challenge
A German market leader in functional gear, with a broad EU retail presence, was extending into footwear for the first time. Their debut concept combined two hard-to-engineer features in one shoe — a 100% waterproof membrane upper and a hands-free “slip-in” heel that must flex open for entry yet still lock the foot in securely. They were evaluating several Asian production hubs and wanted an OEM/ODM partner with real R&D depth to turn 3D concepts into factory-ready tech packs, develop the tooling, and meet strict EU REACH compliance.
What we did
- Signed the brand’s NDA, then received their 3D design concepts and material-quality targets
- Our engineering team translated the concepts into a factory-ready tech pack and assessed the technical feasibility of the waterproof + slip-in combination
- Confirmed fit and form before cutting any tooling: technical drawings → 3D last confirmation
- Developed a bespoke outsole mould end to end — drawings → 3D last → tooling → trial mould → final mould
- Engineered a waterproof membrane bootie with seam-sealed joints plus a reinforced hands-free heel counter that springs open for entry yet holds the heel in wear
- Specified REACH-compliant, high-abrasion upper materials and a high-traction outsole compound
- Iterated across three sample rounds — initial sample → revised sample → confirmed sample
Results
- Won the production order after the confirmation sample was approved
- Pilot purchase order of ~US$150,000, scaling toward 10,000 pairs per month for the European market
- Delivered REACH-compliant materials and a dedicated outsole mould owned for the program
- Became the brand’s footwear R&D and manufacturing partner for their debut line
